Leading Effective Software Teams

Your team is a system. Most engineering managers never learn to see it that way.As an engineering manager, you are handed multiple jobs at once: deliver the product, keep the technology healthy, and grow the people. The usual approach treats them as separate problems with separate playbooks, and it leaves you overworked with worse results. Leading Effective Software Teams shows how they are one problem, and how the best way to shape your role is by designing the system where all three come together. This book gives you a practical systems thinking perspective for running a software team in an industry where AI is reshaping how software gets built and effectiveness matters more than headcount. Instead of prescribing rituals to copy, it teaches you how to think: - Find the real constraint. Learn to see where your team's output is actually limited, instead of fixing what is loudest.- Know when to act. Understand when to intervene and when staying out of the way is the higher-leverage move.- Spend attention where it counts. Focus your limited time on the decisions that change outcomes, across product, technology, and people.Whether you are a new engineering manager, an engineer moving into leadership, or an experienced leader looking to sharpen your practice, this is a guide to engineering leadership as it actually works, not as frameworks describe it.Francisco Trindade is VP of Engineering at Braze in New York. Drawing on two decades across consulting, startups, and product companies, he writes as a practitioner talking to a peer, grounded in real situations rather than theory.
